• Trace every visible product surface still backed by inline browser constants, fixture reads, or host-side placeholder data.
• Move shell and admin data to runtime-backed GraphQL/API responses derived from extension storage, Git state, config, event logs, and durable metadata.
• Delete stale mock-only paths instead of keeping compatibility shims.
• Add focused tests for the runtime payload and frontend data loading paths, then run the broader checks that cover the touched Rust and frontend code.
• Verify affected UI routes in a real browser against ./start.sh before marking the PR ready.
