BEGIN_COMMIT_OVERRIDE
feat(metrics)!: label branch-worker metrics by GitBranch, act on the metrics review, and reconcile the docs (#450)
BREAKING CHANGE: every branch-worker series carries gitbranch_namespace and gitbranch_name and drops branch; provider_namespace and provider_name stay. git_branch_targets maps a GitTarget to its GitBranch only. appliers_held, stale_snapshots_total and claimed_resource_reconciled_total are renamed apply_appliers_held, apply_stale_snapshots_total and apply_claimed_resource_reconciled_total. git_commit_failures_total and git_writes_dropped_total drop kind, git_commit_windows_total has no close_reason="atomic_before_apply", git_fetches_total has no reason="bootstrap", and attribution_resolution_wait_seconds carries only tier and event_kind. See docs/UPGRADING.md, "Metrics: the branch worker's series name their GitBranch, and three apply series are renamed".
END_COMMIT_OVERRIDE
What this is
An inventory of every metric and of docs/architecture.md against the code, ahead of the release, and the label change that inventory led to. The review behind it is docs/review/20261026-metrics-and-labels.md: every family, whether it answers an operator question, whether its labels name an object you can act on, and seven ranked findings left for later.
Breaking: the metric surface after the review
Branch-worker series name their GitBranch. The branch worker's 21 families carry {gitbranch_namespace, gitbranch_name, provider_namespace, provider_name}, set in one place (BranchWorker.gitBranchAttrs), and no longer branch. The provider stays because grouping by it adds no series: a GitBranch's provider is immutable. A join through a separate info series would have broken whenever two pods exported that series at once. git_branch_targets maps a GitTarget to its spec.gitBranchRef, so it still names a target whose GitBranch does not resolve.
The review's findings, each acted on:
R1audit_events_total gains audit_route, bounded by the routes live KubeProviders declare (published into attribution.RouteHealth by their reconcile); any other route is unrecognized, and a shared-endpoint event with none is none.
R2git_fetches_total{reason="bootstrap"} never emitted: EnsurePathBootstrapped had no production caller. It and its five helpers are deleted. ensureRepositoryInitialized, also test-only, moved to a test fixture. The template tests now call the live ensureBootstrapTemplateInPath. Ledger rows 1 and 2 keep their numbers and their measured cost.
R3git_resync_failures_total did not overlap git_commit_failures_total, but it did count intake refusals (also git_queue_refusals_total) and deferred resyncs (still pending) as failures. It gains reason: error, timeout, refused, deferred, with git.ErrResyncDeferred marking the last.
R4attribution_resolution_wait_seconds drops the type triple, the largest family in the cardinality budget.
R5secret_encryptions_total names its GitTarget.
R6InitOTLPExporter is InitPrometheusExporter and no longer prints to stdout.
R7appliers_held, stale_snapshots_total and claimed_resource_reconciled_total are apply_-prefixed.
R8 nothing in production sent an atomic write, so the atomic write path is deleted (handleAtomicRequest, buildAtomicPendingWrite, PendingWriteAtomic, CommitMode; WriteRequest keeps only Events). git_commit_failures_total and git_writes_dropped_total lose their single-valued kind label, and close_reason="atomic_before_apply" is gone. The enqueue logs now name the event's GitTarget instead of an always-empty request field.
deadcode -test -tags e2e ./... is empty: four functions nothing called (git.AuthFromSecretData, git.GetCommitSigner, giteaclient.Client.RegisterUserKeyAsUser, test/utils.UncommentCode) are deleted.
Also: apply_requests_total and apply_revision_mismatches_total carry the GitBranch, provider and claim; the per-type watch session, replay and handling metrics carry source_cluster. UPGRADING.md has one metrics entry listing every series that changed.
architecture.md
GitBranch / GitReceiver era: controller wiring now lists GitBranchReconciler and GitReceiverReconciler, and adds GitBranch to what GitTarget and applier-claim reconcilers watch. WatchRule watches GitTarget, KubeProvider and Namespace, not GitProvider. The startup chart registers all ten controllers.
Grant defaults (feat(api): default GitBranch and KubeProvider grants to the own namespace #442): three places said a provider's own namespace "is included only by a grant". Omitted, the GitBranch and KubeProvider lists admit their own namespace, and a written list replaces that default. The grant key is consumerNamespaces.
Rename artifacts: eight sentences in which the trigger→applier-claim sweep replaced the verb "triggers" or "trigger informers".
New: the render-vs-live gate (RenderMatchesLive, the hold, git_writes_dropped_total), which the doc never explained.
Argo CD dispatch: the dispatcher paragraph described only the Flux path.
Attribution tier table: removed the duplicate latest row.
Observability: a map from metric family to section of the guide, plus the six rules every family follows. The object-names rule was false (gittarget_*, claim_*, receiver_* were already labels) and now says what §7.1 says: configuration objects may be labels, mirrored resources never are. honor_labels=false is described correctly: it renames to exported_namespace.
interpreting-metrics.md
Every label table, query and alert follows the new keys; new queries group failures by provider, match a GitBranch's conditions, and find a cluster whose audit stopped.
audit_events_total gains missing_cluster_annotation, and watch_plan_triggers_total gains worker_replaced; the code emits both.
Suggested alerts cover every loss-class metric, failed kustomization entries, stuck and held appliers, failing apply requests, rejected receiver deliveries and the requestTemplate fallback.
House style: no em dashes, so the guide passes Vale and is in .docs-lint-scope.
Validation
task lint and task test pass. Local task test-e2e passed (109/109) on each of the three code commits; the last, which removes the atomic write path, was pushed only after its run was green.
The branch also carries docs/future/task-oriented-docs-and-website.md, a separate documentation proposal.
architecture.md drifted behind GitBranch, GitReceiver and the #442 grant
defaults: controller wiring and startup omitted two controllers, three
grant descriptions said the own namespace needs a grant, a removed
loud-rejection paragraph survived, and the trigger-to-claim rename left
eight broken sentences. It never explained the render-vs-live gate or
AuditFactsReceived, and its Observability section repeated label lists
that had drifted; it is now a map onto interpreting-metrics.md plus the
rules every family follows.
interpreting-metrics.md was checked label by label against the recording
sites: it gains missing_cluster_annotation and worker_replaced, the real
annotation-key flag, and suggested alerts for every loss-class metric
and the stuck-applier gauges. It now passes Vale and joins the prose
lint scope. Stale enum lists in the exporter's comments are corrected.

Walkthrough
This pull request updates telemetry to identify GitBranch-scoped metrics, adds GitBranch information and GitTarget mapping series, and adds source-cluster labels to watch metrics. It also updates architecture and metrics documentation, tests, and PROSE lint coverage.
Changes: Telemetry and documentation alignment
Layer / File(s)
Summary
GitBranch identity for branch and apply metrics internal/git/*, internal/applier/dispatcher.go, internal/telemetry/*, test/e2e/*
Branch-worker and apply metrics use GitBranch namespace and name labels. Apply-request metrics also include applier-claim identity. Related metric descriptions, tests, and selectors are updated.
GitBranch and GitTarget gauge series internal/telemetry/*, internal/controller/*
A shared object-series implementation backs GitBranch info and GitTarget-to-GitBranch mapping gauges. Controllers record and remove these series, and tests check their lifecycle.
Source-cluster watch metrics internal/watch/*
Watch event, session, and replay metrics include source-cluster identity. Call sites pass the resolved cluster ID, and tests check cluster-specific series.
Architecture and metrics references .docs-lint-scope, docs/*, docs/design/*, docs/review/*, internal/telemetry/*, internal/watch/owner.go
Documentation describes the updated metric labels and system behavior. The metrics guide is included in the PROSE lint scope.
ConfigButler/gitops-reverser#443: Implements the render-fidelity gate, held live events, worker replacement recovery, and metric reasons documented here.
ConfigButler/gitops-reverser#428: Changes provider references and branch-worker ownership, which are reflected in the GitBranch metric identity.
Merge Risk: Low · up to 33c68
Operators may get the wrong grouping or interpretation from two metrics examples, and final watch measurements can be attributed to the wrong cluster during teardown. These are bounded issues suitable for correction or explicit acceptance before release.

Every series a branch worker records carries gitbranch_namespace and
gitbranch_name instead of provider_namespace, provider_name and branch,
so it matches the GitBranch's conditions and `kubectl get gitbranch`.
git_branch_targets maps a GitTarget to its spec.gitBranchRef, and a new
git_branch_info gauge names each GitBranch's GitProvider and branch for
queries that group by provider.
apply_requests_total and apply_revision_mismatches_total gain the
GitBranch and the applier claim; the per-type watch session, replay and
handling metrics gain source_cluster.
Adds docs/review/20261026-metrics-and-labels.md, the review behind the
change, and fixes three CodeRabbit findings on architecture.md.
BREAKING CHANGE: branch-worker metrics drop provider_namespace,
provider_name and branch for gitbranch_namespace and gitbranch_name;
join git_branch_info to group by provider.

Capture the cluster ID when each stream starts.
tearDownGitTarget cancels the streams and then removes the GitTarget mapping. Cancellation does not wait for runTargetWatch to finish. The old goroutine can therefore record its final metrics after the mapping is removed, or after a replacement GitTarget installs a new mapping. Capture the cluster ID with the stream and use it for all four metric recordings.

Branch-worker series carry provider_namespace and provider_name beside
gitbranch_*: grouping by provider adds no series, and the join through
git_branch_info, now removed, broke when two pods exported it at once.
The review's findings, each acted on:
- audit_events_total gains audit_route, bounded by the routes live
KubeProviders declare; anything else is "unrecognized" or "none".
- The dead EnsurePathBootstrapped path and git_fetches_total's
"bootstrap" reason are deleted; ensureRepositoryInitialized becomes a
test fixture and the template tests call the live helper.
- git_resync_failures_total gains reason (error, timeout, refused,
deferred); a deferred resync wraps the new git.ErrResyncDeferred.
- attribution_resolution_wait_seconds drops the type triple.
- secret_encryptions_total names its GitTarget.
- InitOTLPExporter is InitPrometheusExporter and prints nothing.
- appliers_held, stale_snapshots_total and
claimed_resource_reconciled_total gain the apply_ prefix.
BREAKING CHANGE: branch-worker series drop the branch label;
apply_appliers_held, apply_stale_snapshots_total and
apply_claimed_resource_reconciled_total replace their unprefixed names;
attribution_resolution_wait_seconds drops group, version and resource;
git_fetches_total has no reason="bootstrap".

Nothing in production sent an atomic write request: Enqueue is the only
producer of a WriteRequest, and it sends live events. The atomic path
is gone (handleAtomicRequest, buildAtomicPendingWrite,
PendingWriteAtomic, CommitMode, renderReconcileCommitMessageFromEvents),
and WriteRequest keeps only Events. The enqueue logs name the event's
GitTarget; they printed a request field production never set.
With one value left, the kind label comes off git_commit_failures_total
and git_writes_dropped_total, and git_commit_windows_total loses
close_reason="atomic_before_apply". Tests of behavior live writes share
(push failure, cooldown, dirty-worktree recovery) run on live writes.
deadcode -test -tags e2e found four more functions nothing calls:
git.AuthFromSecretData, git.GetCommitSigner,
giteaclient.Client.RegisterUserKeyAsUser and test/utils.UncommentCode.
They are deleted, and the sweep is now empty.
BREAKING CHANGE: git_commit_failures_total and git_writes_dropped_total
drop the kind label; close_reason="atomic_before_apply" no longer exists.
