Closes #96

What changed

  • quality_gates.py (new): auto-detects the project's linter and type checker and runs them with a per-check timeout. Output is truncated to the last 4,000 characters.
    • JS/TS: Biome (preferred if biome.json exists) or ESLint, plus tsc. A solution-style tsconfig.json with references (Vite templates) uses tsc -b --noEmit, because a plain -p run checks no files.
    • Python: ruff (or flake8), plus mypy.
    • A tool runs only when the project both configures it and has it installed (node_modules/.bin, .venv/venv, or PATH). It never uses npx, which could download packages. Commands are never read from config.
  • Configuration: .autoforge/config.json → quality_gates with enabled, strict_mode, checks.lint, checks.type_check and timeout_seconds. Gates are disabled by default, and a missing or malformed config also means disabled, so existing projects are unaffected.
  • feature_mark_passing: when gates are enabled, the checks run first.
    • Strict mode (the default once enabled): if a check fails, the feature is not marked passing. The tool returns the failing output and records quality_result, failure_reason and failure_count += 1.
    • Non-strict mode: the feature is marked passing and the tool returns a warning.
    • On success, failure_reason is cleared and the report is stored as evidence (Can test evidence be saved inside a feature for easier review #69).
  • feature_verify_quality(feature_id?) (new MCP tool): runs the same checks on demand and optionally stores the report on a feature. It is added to the coding and testing agent tool lists and to the read-only assistant's DISALLOWED_ASSISTANT_TOOLS.
  • feature_mark_failing: takes an optional reason, and every call increments failure_count.
  • DB: new quality_result (JSON), failure_reason (TEXT) and failure_count (INTEGER, default 0) columns, migrated in place for existing databases and exposed in Feature.to_dict().
  • Other updates: the coding prompt template mentions the gate and the new tool, CLAUDE.md documents the feature, and quality_gates.py is added to the package.json files whitelist (otherwise the published MCP server would fail on import).

How I verified it

  • test_quality_gates.py has 30 tests, all passing. They cover:
    • config parsing
    • detection, including the references case and tools that are configured but not installed (or the reverse)
    • pass, fail, timeout and truncation
    • MCP integration: strict blocks then passes after a fix, non-strict warns, verify stores evidence, mark_failing records the reason and count
    • migration of a pre-existing DB
  • End to end over real MCP stdio, using a scratch project with ruff and gates enabled:
    • feature_verify_quality is registered.
    • feature_mark_passing is blocked by an unused import.
    • After fixing the file it succeeds, with failure_count=1, failure_reason=None and the evidence stored.
  • Smoke-tested detection on this repo:
    • ui/ runs real ESLint and tsc -b --noEmit (about 2.5s).
    • The repo root runs ruff and mypy; mypy correctly reports the existing errors.
  • ruff check . passes. mypy . reports 25 errors, the same as on master, with none in the new code. test_security.py and test_security_integration.py pass. The other pytest suites show the same 21 failures before and after this change (test_devserver_security.py etc.).
  • npm pack --dry-run includes quality_gates.py.

Assumptions / decisions

  • Item 4 of the issue (auto-clear stuck features) is not reimplemented. process_manager._cleanup_stale_features and the orchestrator's agent-completion handler already reset in_progress on startup and exit.
  • I did not add a separate feature_report_failure tool. Instead, feature_mark_failing takes an optional reason, which keeps the tool surface small.
  • Config lives at .autoforge/config.json (the issue's .autocoder is the legacy directory name).
  • strict_mode defaults to true when gates are enabled, since enabling them signals that you want them enforced.
  • A project with no detectable tools passes the gate trivially.
  • Security note: the feature MCP server runs outside the bash sandbox, and tools like ESLint execute agent-written config files. That is why gates are opt-in, why only well-known tools are run, and why config can never specify commands. This is documented in CLAUDE.md and the module docstring.
  • The new fields are not shown in the UI yet. They are available via to_dict() and the MCP tools, and could be surfaced in a follow-up.

🤖 Generated with Claude Code

- New quality_gates.py: auto-detects ESLint/Biome, tsc, ruff/flake8 and
mypy from project config files (only locally installed tools; commands
are never read from config), runs them with timeouts and captures a
  truncated report.
- Configured per project via .autoforge/config.json; disabled by default.
In strict mode (default when enabled) feature_mark_passing refuses to
mark a feature passing when a check fails; non-strict mode warns.
- New feature_verify_quality MCP tool for coding/testing agents (blocked
  for the read-only assistant).
- New Feature columns quality_result, failure_reason, failure_count with
migration for existing databases. feature_mark_failing accepts an
  optional reason and increments failure_count.
- Coding prompt, CLAUDE.md and npm files whitelist updated.

🔍 QA report: ✅ Passed

Tester: Ada (cubefarm agent, in a fresh session) · Round: 1 · Author: Barbara

Quality gates do what issue #96 asks. Over a real MCP stdio session against a scratch project with ruff and mypy, strict mode blocked feature_mark_passing on a lint error, recorded quality_result, failure_reason and failure_count, then passed after the fix and kept the evidence. Non-strict mode marked the feature passing with a warning, and missing or malformed config leaves the gates off. A features.db created by master migrates in place and the server, REST routes, WebSocket and UI work on it. ruff and the new tests (30/30) pass; mypy errors (24) and pytest failures (21) are the same as on master.

Check Details
✅ Strict mode blocks feature_mark_passing on lint failure Real ruff found an unused import, so the call returned a 'Quality gate failed' error with the ruff output. The DB row stayed passes=0 with failure_count=1, failure_reason='Quality gate failed: ruff' and quality_result stored.
✅ Passes after fix, evidence stored, failure_reason cleared After fixing app.py the call succeeded with quality_gate.passed=true. feature_get_by_id shows the ruff and mypy report in quality_result, failure_count kept at 1 and failure_reason null. A second call returns 'already passing'.
✅ Non-strict mode warns but marks passing With strict_mode=false and a real mypy return-type error, the feature was marked passing, the response included a warning and the failing report was stored.
✅ Config handling (disabled by default, malformed means disabled, per-check toggles, timeout) Without config.json, load_config returns enabled=False. With malformed JSON, a ruff-failing file still passed without any gate. checks.type_check=false runs ruff only. timeout_seconds=1 on the ui/ project gave 'Timed out after 1 seconds' for eslint and tsc, with no leftover processes.
✅ feature_verify_quality tool Registered in list_tools. It stores the report on the feature when given an ID, works without an ID, and returns a clean error for an unknown ID (999). It is in the coding and testing agent tool lists and in the read-only assistant's DISALLOWED_ASSISTANT_TOOLS.
✅ feature_mark_failing reason and failure_count The reason ' login broken ' was stored trimmed. A second call without a reason kept the old reason and raised failure_count to 2.
✅ Detection on a real JS/TS project (ui/) Detected eslint and 'tsc -b --noEmit' (solution-style tsconfig with references). Both ran and passed in about 1.3 s and 2.6 s and left the git tree clean. An empty project passes trivially with 'No linters or type checkers detected'.
✅ Backward-compatible DB migration A features.db created by origin/master's create_database gained quality_result TEXT, failure_reason TEXT and failure_count INTEGER NOT NULL DEFAULT 0, through both the MCP server and the FastAPI server. A feature created over REST on the migrated DB works.
✅ Backend boot, REST and WebSocket uvicorn server.main:app on 127.0.0.1:5571: /api/health 200; /api/projects 200; features list, detail and graph 200; missing feature 404; invalid project name 400; POST feature 200; /ws/projects/legacyproj sent agent_status.
✅ UI in browser (project list, Kanban, graph, logs, phone width) Project selector lists both projects. The Kanban board and dependency graph show the migrated project's features and the logs view loads. Resized to 390x844. No console errors or warnings.
✅ Security posture security.py and the localhost middleware are unchanged. Commands are never read from config; only tools found in node_modules/.bin, .venv/venv or PATH run, never npx. The feature is opt-in, and the risk that the MCP server runs outside the bash sandbox is documented. The assistant cannot call the new tool.
✅ Lint, type check and test suites vs master ruff is clean. mypy has 24 errors, the same set as origin/master, none in the new code. Full pytest has the same 21 failures on master and on the branch (test_devserver_security etc.); the PR adds 30 passing tests.
⏭️ UI Playwright e2e The PR changes no UI code.

🔍 QA report: ❌ Failed

Tester: Ken (cubefarm agent, in a fresh session) · Round: 1 · Author: Dennis

The quality gates work as described when enabled: strict mode blocks feature_mark_passing on lint failures, the attempt is recorded, and the call succeeds once the code is fixed. All 30 new tests pass, and lint and type-check results match master. However, the new feature_verify_quality tool ignores the opt-in enabled flag and is given to every coding and testing agent. It runs agent-controlled linter executables and configs from the feature MCP server, which runs outside the bash sandbox, on every project by default. That undoes the opt-in safeguard the PR itself relies on, so this weakens security and must be fixed before merge.

Check Details
✅ Strict mode blocks feature_mark_passing on lint failure, then passes after fix Scratch project with ruff.toml, an unused import, and .autoforge/config.json {quality_gates:{enabled:true}}. The first call returned 'Quality gate failed ... ruff: FAILED'. After fixing the file, the second call returned success with quality_gate.passed=true. The DB row showed passes=True, failure_count=1, failure_reason=None and the stored summary 'ruff: passed'.
✅ Disabled by default and backward-compatible DB migration load_config returns enabled=False without a config. The migration adds the columns with DB defaults, and test_quality_gates covers migrating an old DB. No raw INSERTs into features exist that the NOT NULL failure_count column would break.
❌ Security not weakened (sandbox / opt-in) feature_verify_quality never checks config.enabled and is in CODING_AGENT_TOOLS and TESTING_AGENT_TOOLS. With no .autoforge/config.json (gates disabled), I created .venv/bin/ruff as an executable shell script plus an empty ruff.toml and called feature_verify_quality. The script ran and wrote a marker file outside the project directory. In production the feature MCP server runs outside the bash sandbox (the PR's own security note says so), so any agent on any project can run code outside the sandbox through this tool. The same works with an agent-written eslint.config.js after npm install eslint.
✅ Unit tests for the new logic test_quality_gates.py: 30 passed.
✅ No regressions in the Python suite Full pytest: 21 failed, 174 passed on the PR versus 21 failed, 144 passed on master. These are the same pre-existing failures in test_devserver_security.py; the extra 30 passes are the new tests.
✅ Lint / type check ruff: all checks passed. mypy: 24 errors on both the PR and master, with no errors in quality_gates.py, feature_mcp.py or database.py.
✅ Backend boots, routes and UI uvicorn on 127.0.0.1:5345: /api/health 200, /api/projects 200, unknown project features 404, / 200. The SPA rendered with 0 console errors. The PR does not touch the UI, so the e2e suite and UI build were not run.

uvicorn server.main:app --host 127.0.0.1 --port 5345 + curl on key routes 200/200/404/200 as expected; server stopped afterwards

🔧 What needs fixing

  1. In feature_verify_quality, load the config with load_config(PROJECT_DIR) and, when config.enabled is False, return an error such as {"error": "Quality gates are not enabled for this project (.autoforge/config.json)"} without running any tool. 2) Better still, only add mcp__features__feature_verify_quality to the agent tool lists (client.py) when gates are enabled for the project, so the tool is not exposed by default. 3) Add tests showing that with gates disabled, feature_verify_quality does not run detect_checks or _run_check (for example, mock subprocess.run and assert it is not called) and returns the 'not enabled' error. 4) Update the tool docstring, the coding prompt template and CLAUDE.md to say the tool only works when quality gates are enabled.

feature_verify_quality ran agent-controlled linters from the feature MCP
server (outside the bash sandbox) even when quality gates were disabled.
It now refuses to run when .autoforge/config.json does not enable gates,
and client.py only exposes the tool to coding/testing agents when gates
are enabled. Adds tests and updates the docstring, coding prompt and
CLAUDE.md.

QA round 1 fix (f820399): feature_verify_quality now returns Quality gates are not enabled for this project (.autoforge/config.json) and runs nothing unless gates are enabled. client.py only exposes it to coding/testing agents (via the new get_feature_tools()) when gates are enabled; it is no longer in the static tool lists or the default permissions. Added tests: with no config or with enabled: false, detect_checks, _run_check and subprocess.run are never called, plus tests for tool exposure in the client. Docstring, coding prompt template and CLAUDE.md updated. Note: origin push is 403 for this account, so the fix was pushed to the PR head (zwanski-start:swarm/issue-96-barbara) and to qa/pr-326-guido on the fork.

🔍 QA report: ✅ Passed

Tester: Barbara (cubefarm agent, in a fresh session) · Round: 2 · Author: Guido

The round-1 security finding is fixed. feature_verify_quality now refuses to run anything unless quality gates are enabled, and client.py only offers it to coding and testing agents when they are. New tests prove nothing runs while gates are disabled. All 35 quality-gate tests pass, ruff is clean, and the security tests pass; mypy and the full pytest suite match master. An end-to-end MCP stdio smoke test confirms the disabled refusal, strict-mode blocking, and success after a fix.

Check Details
✅ Fix 1: feature_verify_quality gated on config.enabled With no config, the tool returned {'error': 'Quality gates are not enabled for this project (.autoforge/config.json)'} over a real MCP stdio session. With enabled:true it ran ruff and reported the failure.
✅ Fix 2: tool only exposed when gates are enabled Called create_client with a stubbed ClaudeSDKClient. With gates disabled, mcp__features__feature_verify_quality was absent from allowed_tools and the settings permissions allow-list for coding, testing and initializer agents. With gates enabled it was present for coding and testing only. The read-only assistant still has it in DISALLOWED_ASSISTANT_TOOLS.
✅ Fix 3: tests prove nothing runs when disabled test_verify_quality_disabled_runs_nothing (no config / enabled:false) makes detect_checks, _run_check and subprocess.run raise if called, asserts the error for feature_id=1 and for no feature_id, and asserts quality_result stays None. TestClientToolExposure covers which agents see the tool. All pass.
✅ Fix 4: docs updated The tool docstring, the module header, the coding_prompt template (two places) and CLAUDE.md all say the tool only works, and is only offered, when quality gates are enabled.
✅ Main flow smoke (MCP stdio, ruff project) Gates off: mark_passing succeeds as before. Gates on in strict mode: an unused import blocks mark_passing with 'Quality gate failed ... ruff: FAILED'. After fixing app.py, mark_passing succeeds with quality_gate passed.
✅ No regressions vs master The full pytest run has the same 21 test_devserver_security failures as on origin/master (they fail there too). The diff of mypy output against master differs only by venv/bin/activate_this.py, a local venv artifact; none of the new code has errors. ruff is clean.
✅ FastAPI boots uvicorn server.main:app on 127.0.0.1:5443 returned 200 for /api/health and /api/projects and 404 for a traversal-style project name. Then stopped.
⏭️ UI / Playwright This round didn't touch any UI files, so the browser checks were skipped.

[Proposal] Quality Gates - enforce lint/type-check before feature_mark_passing
